Document Structure

  1. Context - Why now?
  2. Current State - Where are we?
  3. Challenges - What's wrong?
  4. Vision - Where do we want to be?
  5. Strategy - How do we get there?
  6. Roadmap - When do we do what?

Writing Tips

Be specific: Not "improve performance" but "reduce p99 latency from 500ms to 100ms"

Acknowledge trade-offs: Every strategy has downsides. Address them.

Show your work: Explain how you evaluated alternatives.
